What really happens at this stage
Production planning converts the confirmed order and T&A calendar into a working schedule of which line produces which style, in what sequence, and for how many days. The planner starts from each line's proven capacity, expressed as pieces per day at a target efficiency, and matches it against the order quantity and SMV to calculate the number of line-days required. Material availability is checked in parallel, because a line cannot be loaded against a style if fabric or trims are not confirmed to arrive before the planned cutting date, so planning and material tracking run as a single coordinated activity rather than two separate functions.
Line loading also has to account for style changeover time, operator skill mix, and machine availability, since moving a line from one style to another costs productive hours while operators relearn a new operation sequence. A good planning board keeps a buffer of contingency days across the calendar to absorb minor delays without pushing the ship date, and it is revisited weekly as actual line output, material delivery, and quality hold data come in. Planning that ignores real efficiency trends and simply assumes 100% line capacity from day one consistently produces schedules that look correct on paper but fail in the sewing floor.
How it is done
- 1Confirm order quantity and SMV
Take the final confirmed quantity per size and colour along with the validated SMV from industrial engineering.
- 2Calculate line-days required
Divide total minutes required by (line capacity in operators x daily working minutes x target efficiency) to get the number of line-days needed.
- 3Check material readiness against cutting date
Confirm fabric and trim delivery dates align with the planned cutting start; do not load a line against unconfirmed material.
- 4Assign the style to a specific line
Match the style's operation complexity to a line with the right skill mix and machine configuration, allowing changeover time between styles.
- 5Build the loading chart
Plot each line's daily output target on a loading board or software, covering cutting, sewing, and finishing dates through to packing.
- 6Review and replan weekly
Compare actual daily output to plan, and adjust remaining line-days for delays, absenteeism, or quality holds before they affect ship date.

Common pitfalls and their consequences
- Loading a line against material that has not been confirmed to arrive, causing an idle line when fabric is late
- Planning at 100% theoretical efficiency instead of the line's proven historical efficiency, producing an unrealistic schedule
- Ignoring changeover time between styles, which silently eats into planned production days
- Assigning a complex style to a line with the wrong skill mix, resulting in low output and high rework in the first days
- Failing to replan after a known delay, so the ship date risk is discovered only at the final packing stage
